Context
Descript is an all-in-one audio and video editing platform that grew rapidly through product-led growth. Tens of thousands of users sign up each week. The product had clear enterprise traction, including Fortune 500 companies, but Descript had no infrastructure to identify and convert high-value signups.
After raising $101M through Series C (led by OpenAI Startup Fund), the company needed to go upmarket. That meant building a Product-Led Sales (PLS) motion: identifying which signups were high-value, routing them to sales, and giving reps the context to convert them.
Challenge
No system connected product usage to sales action
In Q4 2024, Descript's sales team lacked the infrastructure to scale:
- Limited enrichment to identify who was signing up (professional vs. personal email, company, title)
- No data pipeline connecting product signals to Salesforce
- No scoring to separate enterprise buyers from individual users
- No defined ICP, personas, or targeting framework
Pipeline creation in Q4 2024 was $748.6K with 31 opportunities. High-value accounts were invisible in a sea of free signups.
Inbound was slow, outbound lacked infrastructure
MQLs took hours to reach reps. By the time leads were routed, buying signals had cooled. Reps spent 30+ minutes manually researching each account before they could even begin outreach.
The result: leaked pipeline, missed quotas, and no operational leverage.
Approach
We built Descript's GTM engineering function across three systems over 12 months.
Q4 2024
System of Context
- ICP and persona framework
- Positioning for outbound messaging
- Segmentation for routing and prioritization
Q4 2024
System of Orchestration
- Cargo for all GTM workflows
- Signup enrichment waterfall
- Census pipeline into Salesforce
- Default for inbound
Q1-Q3 2025
System of Activation
- Programmatic outbound on Instantly
- One GTM experiment a week
- Automated account research for reps
Q4 2025
Intelligence layer
- Full TAM, fully scored
- PQA scoring on AI-fetched signals
- Tier 1 ABM target list
Q4 2024: Foundation + System of Orchestration
Infrastructure build. We started by defining the strategic layer, then building infrastructure on top of it:
System of Context:
- Defined ICP and persona framework
- Established initial positioning for outbound messaging
- Created segmentation logic for routing and prioritization
System of Orchestration:
- Cargo implementation as the orchestration platform for all GTM workflows
- PLG signup enrichment: Custom waterfall for professional and personal email, connecting signups to LinkedIn profiles and company data
- Data pipeline architecture: Scoped product tables with the data team, built Census pipeline to push first-party product data into Salesforce
- Default implementation for inbound orchestration: reduced time-to-lead from hours to minutes
- List generation infrastructure for outbound targeting
Enrichment coverage increased from 25-30% to over 70%.
Q1 2025: System of Activation
Launch and experimentation. With infrastructure in place, we launched the activation layer:
- Programmatic outbound at scale using Instantly
- Weekly GTM experiment cadence: one new experiment launched per week
- Systematic testing of messaging, channels, and segments
- Documented learnings fed back into targeting and sequencing
We also sourced, interviewed, and helped hire Descript's first GTM Engineer.
Pipeline hit $1.3M with 81 opportunities in Q1 2025.
Q2-Q3 2025: Scaled Outbound + Productivity
Activation at scale. With the GTM Engineer onboarded and trained on our systems:
- Scaled outbound motion (warm + cold)
- Continued improving inbound conversion
- Built CRM productivity enhancements:
- Automated account research for reps
- AI summaries and pre-written outreach templates
- Meeting prep reduced from 30 minutes to under 5 minutes
Pipeline reached $1.8M in Q2 2025 with 123 opportunities.
30+ GTM experiments launched in 6 months.
Q4 2025: Intelligence Layer + Ownership Transfer
Scoring, TAM build, and handoff. As Descript hired a RevOps/GTM Engineering leader, we shifted to high-leverage strategic work:
- Ramped up the new RevOps lead on all systems and processes
- Built the full TAM: all accounts and contacts matching ICP and persona criteria
- Launched PQA scoring system: Product Qualified Account scoring using custom signals fetched via AI agents
- Scored the entire TAM with lead scoring methodology
- Identified target account list for ABM program (Tier 1 accounts)
- Built foundation for programmatic warm outbound for Tier 2 and Tier 3 accounts
Pipeline reached $2.3M in Q4 2025 with 122 opportunities. The internal team now owns the roadmap.
